Beyond 3-Way Match: The Agentic AI Playbook for AP
This is the on-demand recording, the honest playbook. What agentic AI does that rules cannot, where it quietly fails, and what it takes to make every AP decision defensible. Three live workflows. One framework you can take into your next AP review. Watch above, then book a demo to apply it to your AP function.

Session FAQ
A 55-minute session with Binny Gill (Founder & CEO, Kognitos) and Neeraj Mathur (Chief AI Officer, Kognitos) on the agentic AI playbook for accounts payable. The recording walks through why AP touchless rates plateaued at 60-70%, what agentic AI does that rules and probabilistic confidence-scores cannot, three live workflows on a real ERP (non-PO invoice coding, 3-way match exceptions, vendor statement reconciliation), and a framework you can take into your next AP RFP.
The full recording is embedded at the top of this page (also available on the Kognitos YouTube channel). It runs 55 minutes. There is no registration wall, start watching directly, skip to any chapter, and share the link with your team. When you are ready to apply the framework to your AP function, book a demo from the sidebar.
3-way match took AP from 0 to 60-70% touchless across the enterprise, then it stopped. The remaining 30-40% is not an invoice problem; it is a data problem in the lineage around the invoice: 'Acme Logistics LLC' versus 'Acme Corp.' for the same vendor, contract drift, anomalous approvals, freight variances that need reasoning rather than rule matching. Rules can detect a mismatch but cannot reason about one. That is exactly the gap agentic AI closes, taking touchless rates from 60% to 90%-plus.
Three things. It rebuilds the tribal knowledge graph your AP team carries in their heads (vendor aliases, contract context, historical exceptions) in software. It reasons about discrepancies instead of just flagging them, traversing the data graph (vendor master, contract, GR, tax, FX, lifecycle) for each decision. And it produces deterministic, replayable audit trails for every decision. Most 'agentic AP' vendors offer a probabilistic confidence score; '94% confident' is not an audit trail, and it will not survive your next SOX review.
A plain-English narrative of every decision, with full lineage: which vendor master record was matched, which contract clause was applied, which goods receipt was used, which approval was triggered, and which policy gate was evaluated. The same log replays deterministically, can be filtered by exception type, and ties straight into SOX 404 evidence packs. Your auditor can answer 'walk me through how this invoice was coded, approved, and paid' in seconds, not by trusting a probability.
CFOs, VPs of Finance, controllers, AP directors, heads of procure-to-pay and heads of shared services at companies with 500-5,000 employees. The session is targeted at manufacturing, logistics, healthcare, banking, retail and tech, but the framework applies to any AP function with high invoice volume, multiple ERPs, and an existing OCR / RPA estate that has plateaued.
Three of the most labour-intensive workflows in every AP shop, run end-to-end on a real ERP: non-PO invoice coding, 3-way match exception handling, and vendor statement reconciliation. Each demo also shows the audit trail the agent produces, so you can evaluate the same evidence your SOX team would later review.
The session ships a one-page framework: what to ask in the RFP (deterministic policy enforcement vs. probabilistic only, audit-trail format, exception SLA), what to demand in the demo (live on your invoice samples, not on prepared ones), and what to verify in the audit trail (replayability, plain-English narrative, lineage of every decision). Most agentic-AP vendor claims do not survive that checklist.
Three concrete signals raised in the session: duplicate payments and missed early-pay discounts that AP only finds quarters later; non-PO invoices coded to the wrong cost centre for months at a time; and senior AP analysts leaving for FP&A roles because Friday-night manual reconciliations are unsustainable. Most enterprise AP functions are running a '70% automated, 30% on fire' model, and the 30% has both a P&L and a retention cost.
Yes. Book a private working session from the sidebar: the Kognitos team will walk through your ERP, your vendor master, your top three exception categories, and your audit posture, then show you exactly what changes on day one. The same agents demonstrated in the recording can be configured against your own data in a 2-4 week pilot.
